When an outdated software solution is to be replaced, many companies rush into an implementation project and are then surprised when the new software does not meet their expectations. The Ingolstadt Clinic took the first step before the second and thus laid the foundation for a future-proof personnel information system.
The large Bavarian hospital comprises a total of 22 clinics and institutes. With more than 3,000 employees and 1,166 beds and treatment places, the hospital stands for medical expertise, first-class care and individual support. The Ingolstadt Clinic has made a name for itself nationwide as a family-friendly and innovative company by introducing progressive working time models. The second largest employer in Ingolstadt also plays a major role in the region as a training company, training young people in various medical professions in cooperation with the vocational training center Gesundheit Ingolstadt.
In order to be able to meet the high demand for well-trained and competent staff on the one hand and to meet the needs of the employees on the other - four generations work together in the clinics and institutes - Ingolstadt Hospital places great value on lean and effective processes in human resources. These should involve as little administrative effort as possible. “We had reached the limits of the software solution we were using, for example in the areas of eRecruiting or training management,” explains Renate Frischkorn, Head of the Human Resources, IT and Organization Department. For this reason, the existing IT solution is to be gradually replaced by SAP and expanded to include additional HR processes and functions. It is important for the hospital to obtain holistic, integrative IT support. As SAP is already used in controlling, materials management and finance, this new software solution is to be implemented using SAP ERP Human Capital Management (HCM).
Workshops with iteration stages
However, Frischkorn and her team do not want to be restricted by the exclusive use of standard SAP functions - the software must adapt to established HR processes wherever possible. They are also looking for innovative solutions to meet the high demands placed on HR management. The Ingolstadt Clinic therefore initially began by identifying and fully documenting the requirements that both HR and IT department employees had for SAP as part of an interdisciplinary technical concept. In the search for a competent partner with appropriate experience in this area, projekt0708 GmbH was chosen. The Munich-based specialist for SAP ERP Human Capital Management has already helped to support and design similar concepts for a number of companies in the healthcare sector.
The so-called Business Blueprint of Ingolstadt Hospital describes the requirements of the processes to be implemented in SAP. A series of workshops was scheduled for this purpose, in which the requirements were specifically determined and documented in various iteration stages using questionnaires developed by projekt0708. “It was important to us that projekt0708 had a common thread and guided us through the creation of the technical concept,” says Frischkorn. Our process requirements were compared with the scope of the SAP standard and deltas were worked out.
Standard, customization or 3rd party solution
As part of this business blueprint, a decision was made as to whether the SAP standard functional scope was sufficient for mapping the hospital's own processes, whether it should be adapted or expanded, or whether a so-called 3rd party solution as an add-on to the SAP standard was the best option for the hospital. For example, it came to light that the hospital is optimally equipped with the SAP ERP HCM Suite in terms of HCM core functions such as personnel administration, payroll accounting and organizational management. However, a 3rd party solution is being sought for mapping the electronic personnel file and document creation. The hospital plans to gradually introduce the following SAP HCM modules over the next three years on the basis of the concept created:

The hospital started with the first workshop at the end of January 2016. Five months later, the full technical concept was ready. “This was only possible because the hospital's employees showed a very high level of commitment,” reports projekt0708 Managing Director Michael Scheffler on the project. The hospital is now looking for suitable implementation partners on the basis of an HR/IT roadmap and with further support from the SAP specialist in the form of a Europe-wide tender. “The workshops have given us intensive training in SAP so that we can approach potential service providers on an equal footing,” says Frischkorn, underlining one advantage of the specialist concept. In this way, she and her employees are well prepared to find the ideal partners so that Ingolstadt Hospital can cover its future personnel requirements with sustainable IT support.
